Most communication breakdowns in a family business do not come from lack of conversation.
They come from unspoken expectations.
People assume others understand what they mean, what they expect, and how decisions will play out. Those assumptions hold until reality exposes the gap.
This checklist helps you identify where expectations are clear and where they are quietly drifting apart.
How to Use This Checklist
For each statement, mark:
- ✔ Yes, this is clear and consistent
- ◻ Somewhat, but not always
- ✖ No, this is unclear or inconsistent
Answer based on what actually happens, not what should happen.
1. Role Expectations
◻ Each family member understands their role in the business
◻ Responsibilities do not overlap in ways that create confusion
◻ Authority matches responsibility in each role
◻ People know what decisions they are expected to make
◻ Expectations change intentionally when roles evolve
2. Leadership Expectations
◻ Leaders understand what is expected of them beyond their title
◻ Leadership behavior reflects clear and consistent standards
◻ Family members agree on what defines effective leadership
◻ Leaders receive direct feedback on performance
◻ Leadership expectations do not shift depending on the situation
3. Ownership Expectations
◻ Owners understand their rights and responsibilities
◻ Family members know the difference between ownership and management
◻ Expectations around involvement are clear for non-operating owners
◻ Decisions about ownership feel explained and understood
◻ Ownership does not automatically imply authority in operations
4. Decision-Making Expectations
◻ Everyone understands how decisions are made
◻ People know when they have input and when they do not
◻ Decision authority is respected once exercised
◻ Decisions are not revisited through side conversations
◻ Expectations around speed and process are aligned
5. Compensation and Opportunity Expectations
◻ Compensation reflects role and contribution clearly
◻ Family members understand how pay decisions are made
◻ Expectations around advancement are discussed openly
◻ Opportunity is not assumed based on family position alone
◻ Differences in compensation or opportunity are explained
6. Communication Expectations
◻ People know where important conversations should happen
◻ Expectations are discussed directly, not implied
◻ Difficult topics are addressed early
◻ Leaders explain decisions and reasoning clearly
◻ Communication stays consistent across settings
7. Family vs Business Expectations
◻ Family conversations do not substitute for business decisions
◻ Business expectations do not rely on family assumptions
◻ Boundaries between family and business are understood
◻ Emotional expectations do not override business clarity
◻ People know which issues belong in which forum
8. Transition and Change Expectations
◻ Expectations around leadership transition are clear
◻ People understand how roles will change over time
◻ Change is explained before it creates confusion
◻ Expectations are revisited during periods of growth
◻ People do not rely on “how things used to be” to guide decisions
What to Look For
This is not about getting every checkmark.
It is about noticing patterns.
- Where did you mark the most ✖
- Which sections felt uncertain
- Where did answers vary depending on the situation
Those areas often create the most tension.
What This Means
Misaligned expectations do not always create immediate conflict.
They create:
- Confusion in decision-making
- Frustration that builds over time
- Repeated conversations that do not resolve anything
- Assumptions that turn into personal interpretations
Clarity reduces all of this.
Not perfectly. But consistently.
A Simple Way to Start
Choose one section where alignment feels weakest.
Then ask:
What expectation needs to be made explicit here?
One clear conversation often resolves more than repeated informal ones.
Reflection Questions
- Where do we assume understanding instead of confirming it
- Which expectations have never been discussed directly
- Where do people feel surprised by outcomes
- What conversations have we delayed
